Most AI projects fail because they start too big. This is the method we use to identify the specific tasks where AI can deliver real impact.

1. Start with the workflow, not the idea

Instead of asking “Where can we use AI?”, start by mapping how work actually happens in a single process.
List every step a person takes to complete it, the inputs, the tools used, and the decisions made.
This exposes where time, judgment, or context are the bottlenecks.

Ask three questions:

  • Which steps rely on reading or writing unstructured text (emails, notes, documents)?
  • Which steps involve information retrieval or summarization?
  • Which steps depend on human pattern recognition (categorizing, prioritizing, reviewing)?

These are your likely AI entry points.

2. Look for cognitive repetition

AI delivers value where human judgment is applied repeatedly in similar contexts.
Look for tasks where people are doing the same kind of thinking hundreds of times a week, not where they make unique, one-off strategic calls.

Examples include:

  • Drafting standard responses or reports
  • Extracting key data from documents
  • Classifying or routing requests
  • Summarizing conversations or cases

If the reasoning pattern is stable and examples exist, it’s a strong candidate for assistive automation.

3. Assess decision boundaries

AI struggles when the rules are ambiguous, the stakes are high, or the answer depends on deep contextual nuance.
Focus on bounded problems, where there’s a clear definition of what “good” looks like.

To test this:

  • Can a human describe the expected output in one sentence?
  • Would two experts likely agree on the same answer?
  • Are there examples of correct and incorrect outputs to learn from?

If yes, AI can augment the task safely.
If not, it probably requires redesigning the process before introducing automation.

4. Evaluate input quality and accessibility

Even the best model fails if it can’t access consistent, structured input.
For each candidate task, check:

  • Are the relevant documents, notes, or records digital and searchable?
  • Is the necessary context (customer info, case history, policies) stored in accessible systems, not scattered across the place?

High-quality, unified inputs are the strongest signal that AI will produce reliable outputs.
If the data is fragmented or confidential, fix that first, AI won’t compensate for it.

5. Confirm human integration and control

A task is suitable for AI only if it fits seamlessly into existing human workflows.
AI should support decisions, not create new ones.
Ask:

  • Does the user know exactly when and how to use the AI output?
  • Is it easy to accept, reject, or edit the result?
  • Will the AI save time or cognitive load, rather than add another review step?

If the AI can act as a trusted assistant, improving speed or consistency without displacing accountability, it’s a viable target for integration.

Most AI failures come from designing systems to do everything.
The organizations that succeed start with one repeatable, data-rich, low-risk task, and prove it works before scaling.
Finding those tasks isn’t creative work, it’s diagnostic.
Map the workflow, isolate cognitive repetition, check the boundaries, validate the data, and ensure the human interface is clear.

AI creates value when it fits into reality, not when it tries to replace it.
